A heat pump is an HVAC system that moves heat rather than generating it. In cooling mode, it works exactly like a standard air conditioner, moving heat from inside your home to the outdoor air. In heating mode, it reverses the process, extracting heat energy from the outdoor air and moving it inside. The refrigerant cycle runs in reverse, and the indoor coil becomes the warm condenser while the outdoor coil becomes the cold evaporator.
The key insight about heat pumps is the word move rather than generate. Moving heat from one place to another requires less energy than generating heat directly, which is why heat pumps are significantly more efficient at heating than electric resistance heat strips. A heat pump in heating mode delivers two to four units of heat energy for every unit of electrical energy consumed, compared to one unit of heat for every unit of electricity from resistance heat strips.

If the existing system is a standard AC and only the outdoor unit needs replacement due to a failure, replacing with a standard AC outdoor unit rather than converting to heat pump may make practical sense depending on the age of the indoor unit and the overall condition of the system.
